The right tool for the right problem: AI development and automation

An order confirmation needs a reliable workflow. A stock forecast needs a model tested on your demand history. An assistant answering an unusual customer question may need an AI agent with tightly controlled access to your systems. These are different jobs, even when they sit inside the same customer journey.

HolisticRM combines AI development, Data Science and software engineering around the decision you need to improve. We assess where n8n or Make can connect existing applications, where ordinary software should enforce business rules, and where custom models or AI agents can justify their added complexity. Your architecture can use several approaches, each with a specific responsibility.

Discuss your workflow with HolisticRM

Choose an approach by the decision it must make

Use this comparison to identify the main job before choosing a product. The same project can contain multiple rows.

Choose an approach by the decision it must make
Approach Strong starting point What it produces What it does not establish by itself
n8n workflow automation Connecting APIs, transforming records and coordinating a defined sequence, with cloud or self-hosted deployment options A repeatable flow with triggers, branches and recorded executions That source data is correct or a model’s prediction is useful
Make automation Connecting business applications through a visual, managed scenario that an operations team can maintain A configured sequence of application actions, mappings and exception routes That every connected system changes atomically or a retried action is safe
Traditional software development Exact rules, transactions, permissions, customer portals and performance-sensitive operations A tested application or service with explicit behaviour That uncertain future demand or customer preference can be calculated from rules alone
Custom AI models Repeated prediction, ranking or classification decisions with suitable data and measurable outcomes A forecast, score, recommendation or classification with an evaluation record That statistical accuracy will create commercial value in the receiving workflow
AI agents Variable language-based work requiring a limited choice of tools and a reviewable outcome A proposed answer, evidence summary, structured draft or controlled action plan That fluent reasoning is factual, authorised or safe to execute
MCP integrations Making a business capability available to compatible AI applications through a shared interface Discoverable tools and context with defined inputs and outputs An application, model, permission policy or business process on its own

n8n’s documentation distinguishes cloud and self-hosted deployment. Make documents webhook-triggered scenarios and their execution behaviour. MCP defines how applications exchange context and expose capabilities; the business logic still has to exist behind the interface. n8n deployment documentation, Make webhooks, MCP architecture.

How HolisticRM’s experience changes the design

Our reference work demonstrates why choosing only an automation platform or only a language model leaves part of the problem unresolved:

  • MOL / Fresh Corner: location and format selection combined GeoX spatial information, machine learning and delivery through Azure ML, Data Factory and Power BI. The prediction had to connect to a specific retail investment decision.
  • Cofidis: next-best-offer work combined customer affinity, offer eligibility and outbound capacity. A high score is useful only when the customer can receive the offer and the team can act on it.
  • Manufacturing: our published portfolio separates purchase-order delay prediction, technical LLM tooling and bill-of-materials similarity analysis. A forecast, generated engineering artefact and similarity group require different tests.
  • Our developed GINOP Marketing Agent Set: client delivery configures the existing agent foundation around the selected tools, client facts, approvals and output requirements.

These are examples of our experience, not claims that those customers used n8n, Make or MCP. See our project references and AI agent development approach.

Our holistic method examines the data and the modelling approach together. We test whether additional domain information improves the result, whether a simpler model performs as well, and whether the improvement survives the actual operating constraints. Explore how we develop and evaluate AI.

When to use n8n or Make automation

Choose workflow automation when the path is already understood: when an event arrives, validate these fields, call these systems, apply these rules and route any exception to an owner. An LLM call can be one step in that process; the whole workflow does not need to become an autonomous agent.

Five useful n8n starting points

  1. CRM-to-ERP handover: validate a won opportunity, create a unique handover record and check the receiving system’s acknowledgement. Measure missing or duplicated orders.
  2. Operational data preparation: collect sales, stock and supplier files, standardise identifiers and send a validated dataset to a forecasting service. Measure freshness and rejected records.
  3. Model scoring orchestration: run an approved model version on schedule and deliver scores in the exact format required by a campaign or operations application. Measure delivery reliability separately from model quality.
  4. Document intake: extract fields, validate required values and route uncertain documents for review. Measure reviewer corrections and unprocessed backlog.
  5. AEO/GEO evidence collection: gather permitted monitoring exports, preserve prompt and observation metadata, and create review tasks for inaccurate product claims. Measure verified fixes, not only brand mentions.

n8n is worth considering when your team needs code-oriented integration flexibility or a self-hosted option. Self-hosting also puts patching, recovery, credentials and capacity management on your operating team. Verify the required edition and commercial licence before selecting a deployment. n8n hosting options.

Five useful Make starting points

  1. Lead intake and routing: map a consented enquiry into CRM, apply territory rules and alert the right owner. Track time to first response and unassigned leads.
  2. Approved customer onboarding: create tasks and send approved messages when an account reaches a defined state. Track missing steps and manual corrections.
  3. Campaign reporting: bring supported advertising and CRM outputs into a reporting dataset. Reconcile totals before presenting performance.
  4. Support escalation: create a ticket and notify the responsible team when explicit conditions are met. Keep the original case identifier through every step.
  5. Content approval handover: move a reviewed product description from an approval queue to the publishing workflow. Preserve the product-data version and approver.

Make is worth considering when the required connectors fit, a visual managed service suits the team, and its data-processing and operating terms meet the project requirements. Estimate usage using the actual scenario, including loops, retries and AI calls: Make’s current billing unit is credits, and some AI functions have variable consumption. Make credit model.

Operational practices for either platform

  • Give each business event a stable identifier so retrying a delivery does not create a second order, contact or payment.
  • Separate temporary failures from rejected business data. Retry a transient timeout with a limit; route an invalid account number to a person.
  • Reconcile the source and destination records. A successful workflow execution is not sufficient evidence that the business task completed correctly.
  • Use named service accounts with minimum permissions. Define who can edit, publish and restore a workflow.
  • Test out-of-order events, duplicate requests, expired credentials, empty fields and partial outages before release.
  • Monitor backlog, failure rate, recovery time and cost per completed business task. Assign a backup owner.

n8n supports dedicated error workflows. Make’s instant webhooks normally execute in parallel, with an option to process them in order; ordering is especially relevant when successive events modify the same record. n8n error handling, Make webhook processing.

Choose another approach when: the workflow has become an untestable network of exceptions; a payment or stock reservation needs strong transaction guarantees; latency requirements cannot be met; or the receiving application lacks an authorised, dependable interface. A small custom service can handle the difficult part while automation continues to coordinate the surrounding work.

When traditional software development is the right investment

Use conventional software when the correct behaviour can be specified precisely. Price calculation, permissions and stock reservation should not depend on a language model interpreting a prompt correctly.

Five high-value use cases

  1. Pricing and eligibility services: calculate tax, discount limits and permitted offers from versioned rules.
  2. Order and inventory transactions: reserve stock and update an order without creating contradictory states.
  3. Customer and partner portals: present approved information with account-level access controls.
  4. Validation and reconciliation engines: compare records across systems and expose exceptions with a clear audit trail.
  5. Stable integration services: turn a complex ERP function into a small, tested API that workflows and AI applications can use.

The measurable benefit is often fewer errors, faster processing or lower support effort. The less tangible benefit is an understandable system whose responsibilities, ownership and change history are clear.

Best practices: define contracts for inputs and outputs; enforce authorisation on the server; use transaction and concurrency controls where records must change together; test business invariants; retain structured audit events; and keep a supported rollback path. Establish response-time and availability expectations before release.

Do not build bespoke software unnecessarily: an existing product may already support the process at an acceptable cost. Ask what differentiation, integration constraint or operating requirement justifies owning the code. Conversely, an AI coding assistant may help developers write the service, but the delivered service still needs normal engineering review and tests.

When custom AI models earn their place

Use a custom model when repeated decisions depend on patterns that explicit rules cannot capture well enough, and when you can evaluate the model on representative data. A Data Science assessment may conclude that better data, a dashboard or a simple statistical baseline is the appropriate first step.

Five use cases with a concrete business decision

  1. Demand forecasting: estimate product or location demand to support replenishment; assess forecast error alongside stockouts, waste and inventory commitments.
  2. Purchase-order delay prediction: rank orders needing intervention; assess useful alerts within the procurement team’s review capacity.
  3. Next-best-offer ranking: select eligible offers for a constrained customer-contact channel; measure incremental contribution in a controlled pilot.
  4. Location assessment: combine operational and geographic data to shortlist sites; test performance on locations excluded from training.
  5. Product or document similarity: group related items for engineering reuse, catalogue cleaning or review; have domain experts assess the relevance of proposed matches.

Best practices: establish the business baseline first; define labels and the decision date; prevent future information leaking into training; use time, customer or location splits appropriate to the task; compare simple and more complex candidates; and test segments that matter commercially. Google’s ML guidance supports starting with a simple baseline and reliable data infrastructure before adding complexity. Google’s Rules of Machine Learning.

Deploy the selected model with its data requirements, version, decision threshold and fallback. Track drift and business outcomes separately: a model can retain statistical accuracy while stock availability, contact capacity or customer behaviour changes the value of acting on it.

Do not use a custom model when: reliable labels are unavailable, the process changes faster than you can evaluate it, a simple rule meets the requirement, or nobody can take a useful action on the prediction. More variables and more models are candidates to test, not automatic improvements.

When AI agents add useful flexibility

AI agents are useful when a bounded task requires interpreting language and selecting from several permitted steps. The system should still have explicit limits on what it can read, change, send and spend.

Five suitable starting points

  1. Service-case preparation: assemble the order history and approved policy relevant to a ticket, then draft a response for an agent to review.
  2. Supplier exception investigation: collect authorised order and delivery records and propose a prioritised review queue.
  3. Internal knowledge assistance: answer staff questions using current approved documents, showing the source and version.
  4. Technical document work: prepare structured engineering drafts from specifications, followed by schema checks, executable tests and expert review.
  5. AEO/GEO action preparation: combine monitoring evidence with verified product facts and draft a prioritised correction plan for an editor.

Best practices: evaluate the complete task, not just the prose. Include missing evidence, contradictory documents, unauthorised requests and malicious instructions embedded in retrieved content. Limit available tools, steps, time and spend. Require review before consequential external actions. Keep an explicit path to abstain and hand the case to a person.

Measure factual support, tool-selection errors, unauthorised-action attempts, reviewer acceptance and time per completed case. A convincing answer with the wrong order number must count as a failure.

Do not use an agent when: every step is already known; a wrong action is difficult to reverse and cannot be reviewed; the documents are too unreliable to support answers; or the business cannot operate an exception queue. Begin with a read-only assistant or a deterministic workflow where that is enough.

What MCP adds to conventional software and AI agents

Model Context Protocol is an integration protocol. An MCP server can expose a capability such as “look up order status” to a compatible AI application. Your underlying order service still owns the records, permissions and business rules. A normal API remains a valid choice when the caller and integration are already known. MCP architecture.

Five useful MCP capabilities

  1. Read an authorised customer record: return only fields available to the current user.
  2. Retrieve approved product facts: provide versioned availability, returns and delivery information.
  3. Run an approved analytical query: expose a bounded reporting function rather than unrestricted database access.
  4. Request a model score: return a prediction with its timestamp, model version and relevant limitation.
  5. Prepare an approval request: create a draft task for a human without granting the agent authority to execute the resulting transaction.

Best practices: expose small, well-described tools with strict schemas; validate arguments and permissions server-side; separate read and write access; restrict network destinations; and review local server packages before execution. Remote authentication must validate the intended token audience rather than blindly forward a token. MCP’s official security guidance covers these boundaries. MCP security practices.

Provide a visible record of tool use and a way for a person to deny consequential operations, consistent with the MCP tools specification. MCP tool interaction guidance.

Do not add MCP just for a label: it introduces another interface to maintain. Use it where compatible AI clients need reusable access to business capabilities. MCP does not guarantee that a tool is trustworthy or that its caller has authority to use every function.

Sample: a retail SME combines automation, software and AI

Sample architecture — an illustrative design, not a named customer deployment or a promised result. A retailer sells online and through several stores. Staff manually combine stock records, supplier emails and customer enquiries. The objective is to reduce avoidable handling work while keeping prices, stock commitments and customer promises under control.

An eight-step data flow

  1. Receive events: n8n or Make collects authorised order, stock and delivery updates. Choose one primary orchestrator for this workflow rather than duplicating the same job in both.
  2. Validate and deduplicate: a conventional service verifies identifiers, timestamps and permitted values. It stores each event once and rejects inconsistent updates.
  3. Build the analytical view: a data pipeline joins sales, promotions, returns and availability. Missing-stock periods are labelled so the model does not interpret “could not sell” as “no demand.”
  4. Forecast: a validated model estimates demand by product and store. Compare it with a seasonal baseline and provide uncertainty appropriate to the decision.
  5. Apply business rules: conventional code calculates a replenishment proposal using pack sizes, lead times, storage limits and purchasing limits. The forecast cannot approve a purchase order.
  6. Prepare the explanation: a bounded AI agent retrieves approved facts through read-only tools or MCP. It explains the proposal and drafts answers to associated service enquiries. It cannot invent prices, issue refunds or change stock.
  7. Approve and execute: an authorised employee approves exceptional orders or outgoing customer commitments. The workflow calls the existing transaction service and records the approval and result.
  8. Measure and improve: the dashboard tracks forecast error, stockouts, waste, task time and corrections. The same approved product facts can feed public content and an AEO/GEO audit; private customer data stays outside that publication process.

This combination uses models for uncertain estimates, software for exact rules, automation for coordination and an agent for a reviewable explanation. MCP is optional: it makes the approved capabilities reusable across compatible AI interfaces when that need exists.

Sample acceptance measures

Sample acceptance measures
Layer Measure Release evidence
Workflow Missing, duplicate and late business events Reconciliation against source records, including timeout and replay tests
Transaction service Invalid stock or purchase commitments Boundary and concurrency tests; verified permission checks
Forecast Error and decision value by product/store segment Held-out time periods, a documented baseline and a monitored pilot
Agent Unsupported facts and incorrect tool calls Representative case review, adversarial examples and reviewer corrections
Commercial outcome Handling capacity, waste, availability and contribution Agreed denominators and comparison period; operating costs included

Sample calculation: 600 cases per month, with measured handling time falling from 8 to 5 minutes, would release 1,800 minutes, or 30 hours of capacity. That is not automatically a payroll saving. Deduct ongoing review, rework and maintenance time, then establish how the released capacity will be used. These figures are invented to demonstrate the calculation.

Score the options before committing

Use a weighted decision matrix for your specific process. Score each candidate from 1 to 5 against evidence, where 1 means poor fit or substantial unresolved work, 3 means acceptable with a defined mitigation, and 5 means demonstrated fit. Apply mandatory security, data-handling and operating requirements as pass/fail gates first.

Score the options before committing
Criterion Sample weight Evidence to request
Fit to the decision and required accuracy 30% Demonstration on representative business cases and comparison with the current method
Permissions, failure handling and reversibility 25% Access tests, exception routes and a rehearsed recovery procedure
Data and integration readiness 20% Actual source samples, API constraints and responsible data owners
Sustainable operating effort 15% Named operator, monitoring, upgrade plan and support cover
Total cost at expected usage 10% Build, licences, model usage, hosting, review and maintenance under normal and peak load

Sample calculation: a candidate scoring 4, 4, 3, 3 and 4 receives 4×0.30 + 4×0.25 + 3×0.20 + 3×0.15 + 4×0.10 = 3.65 out of 5, or 73 out of 100. The weights and score are illustrative, not an independent vendor ranking. A failed mandatory gate cannot be compensated for by a high total.

Compare complete architectures for the same task. Ranking an MCP interface against a forecasting model would compare different responsibilities and produce a misleading result.

Benefits, risks and the operating decisions behind them

Benefits, risks and the operating decisions behind them
Desired benefit What to measure Main risk Practical control
Less repetitive work Net minutes per completed case Exceptions create more work than the automation removes Include review and rework in the baseline and pilot
Better commercial decisions Incremental contribution or avoided waste Offline model improvement does not change real outcomes Test the receiving workflow and business constraints
More consistent service Correction rate and approved-policy adherence An agent produces unsupported promises Versioned sources, constrained tools and review of commitments
Better organisational knowledge Time to find evidence and hand over a case Knowledge remains dependent on one individual Document decisions, data meaning and operating ownership
More flexibility Time and effort to change an integration Vendor or custom-code dependence grows Preserve contracts, exports, credentials ownership and an exit plan

Confidence, staff learning and clearer cross-team ownership matter even when they cannot responsibly be assigned an immediate revenue figure. Record them through staff feedback and adoption measures alongside the financial and operational indicators.

What an AI agency should deliver before scaling

Ask for an operating system you can understand and maintain, as well as a working demonstration. A HolisticRM engagement should define the following for its agreed scope:

  1. A process map showing which decisions use rules, models, people and external tools.
  2. A data and access inventory, including who owns each business fact.
  3. A baseline, test set and acceptance criteria for every uncertain component.
  4. A proposed architecture with justified hosting and integration choices.
  5. An exception, approval and recovery design that the business team can operate.
  6. A measured pilot and release decision, including reasons to simplify or stop.
  7. A handover covering documentation, versions, costs, ownership and monitoring.

Bring one workflow, a few representative cases and the business outcome you want to change. We can identify the smallest useful first release and the evidence needed before expanding it.

Frequently asked questions

Do we need a custom AI model to automate our business?

Often you can start with explicit rules and application integration. A custom model becomes relevant when a prediction or ranking can materially improve a repeated decision and can be tested against a baseline. Automating a poor prediction simply delivers it faster.

Can n8n or Make replace a custom application?

They can cover many integration and coordination tasks. A custom application remains appropriate for requirements such as complex permissions, durable business transactions, specialised interfaces or operating constraints that the configured workflow cannot adequately meet. A small application and an automation platform can work together.

Is MCP required for AI agents?

No. Agents can use other authorised tool interfaces. MCP is useful when a shared protocol improves reuse across compatible AI applications; it does not replace application code, access control or evaluation.

Should we run everything locally?

Decide separately for data storage, workflow orchestration, model inference and external tools. A local component may improve control or support offline operation, while increasing the responsibility for updates, capacity and recovery. Mapping the complete data flow is more useful than labelling the whole solution “local.”

Compare local, cloud and hybrid AI for business.

How should we choose an AI agency?

Look for relevant domain experience, evidence of evaluating alternatives, a clear distinction between predictions and authorised actions, and a credible operating handover. Ask the agency to explain when it would recommend conventional software or an existing product instead of custom AI development.
